The Chip Stack Is the New Model Stack
Every major AI lab building its own silicon means the era of renting compute from Nvidia is quietly ending, and that changes everything below the model layer.
We are watching a slow-motion restructuring of who actually controls AI. Not at the model layer, not at the agent layer, but at the silicon layer. And most of the discourse is still talking about benchmarks.
The Dependency Everyone Ignored
For years, the assumption was simple: Nvidia makes the chips, labs rent the GPUs, models get trained. It was expensive, it was centralised, and it worked well enough that nobody asked hard questions. Now those questions are arriving all at once. When multiple major labs start fabbing their own inference silicon, that is not a side project. That is a strategic unwinding of a single point of failure that was baked into every AI roadmap.
Custom silicon means custom tradeoffs. Optimise for inference latency and you make different architectural choices than optimising for training throughput. Those choices flow upward. They shape which models get deployed, how they are served, and what “efficient” even means in practice. The chip is not neutral infrastructure. It is a design constraint with opinions.
What Gets Rebuilt in the Fallout
The interesting pressure is not on Nvidia. They will be fine for a while. The pressure lands on everyone building tooling in between: the inference frameworks, the serving stacks, the quantisation pipelines. All of it was built assuming a fairly stable hardware target. Custom silicon fragments that assumption. You do not get one optimised runtime anymore. You get a proliferation of bespoke targets, each with its own quirks, each requiring its own tuning work.
This is where the real engineering debt accumulates. Not in the models themselves, but in the layer that sits between a model and whatever chip is actually running it. That layer is about to get a lot more complicated, and a lot more important.
The labs that own their silicon will own their cost curves. Everyone else will be negotiating.
